A few years back, same-day delivery was a premium service reserved for a handful of products and cities. Now, it is becoming a central battleground in retail. Amazon is expanding its network of urban fulfillment centers to put more products closer to customers, while Walmart is turning its stores and fulfillment centers into increasingly sophisticated delivery nodes. The promise is simple for shoppers: place an order and have it at the doorstep within hours. Making that promise possible, however, requires a logistics network that can make thousands of decisions before the package ever reaches a delivery vehicle.
The technology behind that race is spreading across the entire fulfillment chain. Here are six technologies that help retailers close the gap between “Order placed” and “Delivered today.”
1. AI-Powered Warehouse Management
A same-day delivery promise can fall apart long before a package leaves the warehouse. If inventory is sitting in the wrong location, if workers are sent on inefficient picking routes, or if an order is assigned to an overloaded facility, the delivery window can disappear before the last-mile journey even begins. That is why warehouse management systems are evolving from software that simply records inventory and warehouse activity into systems that can help make operational decisions in real time.
AI and machine learning can analyze order patterns, inventory levels, warehouse capacity, labor availability, and demand signals to determine how fulfillment operations should respond. Amazon, for example, says its AI systems help determine efficient pick paths inside fulfillment centers, manage capacity, and schedule inbound inventory. Walmart similarly uses predictive and real-time AI models to determine where inventory should be positioned and which fulfillment node should handle an order.
For same-day delivery, that intelligence matters because there is almost no buffer for inefficiency. A traditional fulfillment operation can sometimes absorb a delayed pick or a poorly positioned item because the order still has another day to arrive. A same-day network cannot. The warehouse has to know what is happening, anticipate what is likely to happen next, and continuously adjust its operations to protect the delivery promise.
2. Warehouse Robotics and Automation
The faster retailers promise to deliver, the less time they can afford to spend moving products around the warehouse. Picking, sorting, transporting, and packing inventory are therefore becoming increasingly automated. Automation does not simply mean replacing warehouse workers. Its bigger role in same-day fulfillment is to eliminate unnecessary movement and reduce the time between receiving an order and getting the product to a pack station. When a warehouse can locate and move products faster, the delivery network gains something increasingly valuable: more minutes. In a same-day operation, those minutes can determine whether an order makes the cutoff or rolls into the next delivery window.

For same-day delivery, knowing that a product is “in stock” is not enough. That changes the role of inventory itself. Instead of treating stock as something that simply sits in a warehouse until an order arrives, retailers increasingly treat inventory as a distributed network of potential fulfillment points. The closer and more accurately that inventory can be positioned, the less distance the eventual order has to travel. In a world where customers expect delivery in hours, inventory location becomes a competitive advantage.
4. Micro-Fulfillment and Urban Fulfillment Centers
There is a fundamental limit to how much technology can improve a delivery route: a product located hundreds of miles away cannot realistically be delivered in two hours simply because the routing software is smarter. The most direct way to accelerate fulfillment is to move inventory physically closer to customers. In 2026, Walmart said 35% of its U.S. store-fulfilled orders were being delivered in under three hours, while the company continues to combine stores, fulfillment centers, and other nodes to expand fast-delivery coverage.
The result is a shift from the old warehouse model, where inventory was concentrated in large regional facilities, toward a more distributed network. The warehouse is no longer simply a place to store products. It is becoming part of the delivery infrastructure itself.
5. Intelligent Order Orchestration
Once a customer places an order, the fulfillment network must make a surprisingly complex decision: Where should that order be fulfilled?
The answer is not always the closest warehouse. The nearest facility may not have enough inventory. Another location may have the product but lack capacity. A store may be closer but already overwhelmed with orders. A fulfillment center may have the inventory but be farther away. The technology becomes even more powerful when combined with the rest of the fulfillment network. If inventory systems know where products are, order orchestration knows which facility should fulfill the orders, and routing systems know road conditions, the retailer can coordinate the entire journey rather than optimizing each step independently. The goal is not simply to find the fastest route after an order has been packed. It is to make decisions across the network that give the delivery the best chance of arriving on time.
The Bigger Picture
Same-day delivery is often presented to consumers as a transportation service, but the real transformation is happening much earlier in the supply chain. The delivery van is only the final link in a chain that begins with demand forecasting, inventory positioning, and fulfillment decisions. By the time a package reaches the road, much of the work required to make same-day delivery possible has already happened inside warehouses and fulfillment networks.
That is why the next phase of the delivery race will be fought as much over software, data and warehouse infrastructure as it is over trucks and drivers. Retailers are building more distributed fulfillment networks, automating more warehouse processes and using AI to make increasingly granular decisions about inventory and orders. Amazon's expansion of urban fulfillment and Walmart's use of stores as fulfillment nodes point toward the same underlying strategy: put inventory closer to customers and use technology to coordinate the network around it.
